  “30年前浙商穷则思变,30年后的今天,浙商要想的是富而思进。”王水福在他的办公室里对记者说。
  给全世界造电梯和电梯部件;给中国C919大型客机和美国塞斯纳运动型飞机造零部件;和绿城合作房地产;控股百大,涉足百货业;给杭州的地铁造盾构机……王水福带领的西子联合控股,早已不能和30年前的村办企业同日而语。
  就在记者采访的前两天,杭锅股份在A股上市,作为控股方西子电梯集团有限公司的董事长王水福的个人身家,已然成了热门话题。最近出炉的2010年福布斯中国百强富豪榜上,他以93亿元的财富排在第63位。
  这次杭锅上市后,相比8年前的投资涨了近43倍。王水福却说,“男人有了钱是个麻烦,因为责任更大。”最近,他最忧虑的不光是自己,还有经历30年发展的浙商们,“有了钱,怎么把这个钱花好?”
 
  是否该把“降本增效”的“降”字改成“增”?
  “过去我们思考的是怎样满足市场需求,市场要什么,我们给什么。可是时代已经变了。”王水福前几天给70多位高管开会,他询问在座的所有人,谁用的是国产手机?得到的答案是只有两位。
  面对记者,王水福又指着身上的POLO毛衣,“贴一个商标就可以比普通的衣服贵上10倍,有时候有点想不通。可是事实是我们的生活中,大家或多或少在用国外品牌。”
  “10年前,我们出国,带的是一整箱的方便面出去,而现在出国回来,带的是国外的食品。很多人从香港往内地带一个手机,一罐奶粉,就像蚂蚁搬家,这是为什么?”
  王水福认为品牌化和品质化的竞争一定是未来10年的主导,他对当下企业的生存状况很忧虑,“许多企业为什么会死?就是死在只知道满足市场需求的习惯上,我们应该引领市场了。人的惯性思维很重要,惯性思维不变,行为就没办法变。这个‘变’,有个痛苦的过程。”
  “我们有时候挺傻,老是讲‘降本增效’,节约成本,做低端。现在是不是该反过来考虑了?应该增加成本,提高产品和服务的质量,提高价格。”王水福说,改革开放三十年,浙商靠的是穷则思变,满足的是市场需求,未来三十年我们浙商一定是富而思进,走向高端。“我最羡慕百年企业,我们要走向百年,还有很长的路啊。”
 
  世界500强靠的是“体系”
  王水福这几年和世界500强企业频繁接触,除了和奥的斯合资生产电梯产品,王水福的公司还和日本的石川岛合资生产立体停车库。多次考察过这些企业的王水福感受到他们与中国传统企业有着本质的区别,“世界500强企业早就走过了穷则思变和富而思进的阶段,他们靠的是体系,是六个字:安全、道德、内控。”
  “原来我对合作方奥的斯的很多做法不理解,后来明白了,他们做企业靠的是制度和体系。”王水福认识到,要做成世界一流的企业,除了有激情,还得有一套先进的企业制度。
  虽然产品已经出口到几十个国家,但王水福还是十分想开拓日本市场,“日本市场小且挑剔,非常难进,但是只有进入日本市场,才能证明产品的质量过硬。”王水福请了多位日本专家常年为他的电梯部件产品的质量把关。在他看来,这才是向“安全、道德、内控”这六字标准靠近。
 
  我们都在培养CEO,却没有人培养车间主任
  采访王水福时,一架由欧洲空客母公司EADS刚刚送来的A380客机模型正摆在桌上。当天,这家世界最大的飞机制造企业专程派人赶来杭州与王水福洽谈合作事宜。
  而事实上,去年西子联合已经为美国塞斯纳公司交付了150架小型飞机的零部件,这些飞机80%的机械加工零件和100%的复合材料部件,来自西子联合控股旗下的西子航空板块。
  “航空产品的不合格率是汽车、电梯、医疗机械产品的千分之一。如果一个人每天坐一次飞机,那么需要13698年才会遇上一次飞机事故。”“欧洲空客公司的质量监管人员是法国政府直接派驻的。因为空客公司的产品质量已经上升到了国家的意志,如果空客公司有质量问题了,那么国家的声誉也会受到影响。”
  2009年5月,西子已经成功跻身中国C919大型客机机体结构的一级供应商。如果西子和空客公司这样国际顶尖航空制造企业能成功合作,意味着西子将有更多的机会学习世界领先的质量管理体系,加快培育西子的航空制造板块,同时促进西子现有产业的转型升级。
  “全国都在培养CEO,重视的都是总经理这个位置。但我认为现在必须重视总工程师和总质量师的作用。”涉足航空的目的,王水福的“醉翁之意”其实在于用航空产品的严格生产管理,提升西子现有产品的品质。王水福认为,“总经理、总工程师、总质量师,这三驾马车一驾也不能少!”
  为了严格把控质量,王水福特别强调了车间主任的重要性。在他带领的集团中就有专门培训车间主任的学校——西子联合大学,到目前为止已培养300多人。最近,新一期的西子联合大学正式开学,王水福又有了一个新的身份,校长。
 
  质量是和平占领市场的最有效武器
  采访中发现,王水福有时也会忙里偷闲练书法。古朴的中式书桌上,放着一叠宣纸,上面写着:“质量是和平占领市场的最有效武器。”
  “我们国家的家电业在世界是老大,但却是‘量’老大,不是品质的老大。”王水福向来很有危机感,他曾说没有危机感就是最大的危机。王水福经常引用“中国质量管理之父”刘源张院士的话:“缺乏认真和诚信是中国质量问题的癌症。”这句话让他深有感触,这也是他迫切想进入航空领域的原因。
 
  未来我们的浙商该如何富而思进?如何化危机为动力?
  “资产一定证券化,产品一定高端化,服务一定精细化。”这是在庆祝杭锅上市成功的仪式上,王水福的发言。这三句话总结的是杭锅上市后的努力方向,也给浙商指出了一条道路。
  “为什么要证券化?中国进入股市的企业像雨后春笋,这是趋势;产品高端化也是趋势,我相信就拿食品来说,也会越来越高端;而服务精细化,很多企业已经在做了,比如沃尔玛请香港的专业代购公司帮助采购,而绿城帮别人代建房子,这就是专业的人做专业的事,精细化。”
  除了这三句话,王水福还提出了三个“品”。除了培养好的人品、做高品质的产品,还要有服务品质。他认为对客户要像处理家庭关系一样,“两夫妻不能讲道理,讲的是情理,对客户就要像对老婆一样,客户永远都是对的!”
  虽然最近几年,王水福给人们的印象是一个资本运作的高手,除了主业,他还控股百大涉足百货业,联手绿城涉足房地产,但他的核心目标却一直是一个,走向高端装备制造业,做细分市场的“隐形冠军”。
  “企业家不能老是炒煤炒棉花,如果像万向集团那样,一个小小的万向节能做到世界老大,那么也就成功了。就算给你五个亿、十个亿,10年时间,你也未必能够撼动他的地位。这就是隐形冠军。”王水福说,浙江的企业家走过了前面三十年,应该静下心来做实业,只有把企业做成百年企业,那才是企业家真正的“第二生命”。
 
 
 
 
Interview with WangShuiFu, President of Xizi UHC: Way of Getting Progress When Being Rich of Businessmen in ZheJiang Province

    “30 years ago, ZheJiang businessmen (Z B) explored the way of getting change when being poor; while after 30 years, Z B should find the way of getting progress when being rich”, said Mr. Wang in his office.
    Producing the elevator and elevator components; providing airplane components for China C919 plane; cooperating with LvCheng Real Estate Company; controlling BaiDa, getting a foot on the department store industry; working in the project of Hangzhou subway... Xizi UHC led by Wang Shuifu is no longer the small company in the village 30 years ago.
    Two days before the interview, Hangzhou Boiler Group, the personal asset of Wangshuifu, Share A has been listed on the stock market, which has been the hot topic in the industry. In China Forbes list, Mr.Wang has been the 63rd on the list based on his 9.3 billion Yuan asset.
    After the listed of Hangzhou Boiler Group, the capital of the company has been 43 times of the investment 8 years ago. But Mr.Wang said, “Being rich is a big trouble, you must take bigger risk.” Recently, he worries not only himself, but also for the Zhe Jiang businessmen, “when you are rich, how to spend?”
 
Should we change “reduce cost and improve efficiency” to “raise cost and improve efficiency”?
    “in the past, we considered how to satisfy the need of market, what is needed in the market, and what we should produce, but times has changed.” Mr. Wang had meeting with 70 high managers, he asked them who were using home make phones? And only 2 people were using.
    Mr. Wang thinks the competition of brand and quality must be the trend in the future 10 years. He worries much about the situation of the enterprises in China, “many enterprises have been closed down, the reason is they only know how to meet the need of market, but mow we should lead the market.”
    “We always say “reduce the cost and improve the efficiency, save the cost to manufacture the cheap products. Now should we consider raising the cost and improving the efficiency? We should raise the cost to improve the quality also the price.” Mr. Wang said.
 
Fortune 500 Enterprises Depend on the Hierarchy
    Mr.Wang said he felt Fortune 500 enterprises have essential differences with homegrown enterprises; they depend on the hierarchy, which is security, morality, and internal control.
    Through the cooperation with OTIS, Mr.Wang said, “to be the world top class enterprise, besides the passion, we must have an advanced enterprise hierarchy.”
    Though having exported the manufacturers to dozens of foreign countries, Mr.Wang also desires to explore the Japan market. In his opinion, only enterpring Japan market, we can be sure our products are in high quality. Though Japan market is small, but it nitpicks, which can prove the quality of the pruducts.

We are cultivating the CEO, but ignore the cultivation of the workshop directors
    In 2009, Xizi has been the first supplier of China C919 airplane. If Xizi can cooperate with the top foreign airplane enterprise, Xizi will have more opportunities to learn the advanced managing system to promote the upgrade of Xizi.
    “We all are cultivating CEO, paying high attention to the general manager. But now we must thinking highly of the general engineer.”
    In order to make sure the quality, Mr. Wang also emphasizes the importance of workshop director. He sets up the Xizi UHC University to train the workshop director.
 
Quality is the effective weapon to occupy the market
    “China is the No.1 in the household appliance industry in the world, but the No.1 is the quantity, not the quality.” Mr.wang said. He once said lack of sense of crisis is the biggest crisis. He said, we must attach the importance to the quality, which is the effective weapon to occupy the market peacefully.
 
How to “getting progress when being rich”? How to change the crisis to the motivation?
    “The assets must be in securitization; the products must be in high quality; the service must be in detail”, said by Mr.wang in the speech of congratulating the going public of Hangzhou Boiler Company.
    Mr.wang also said, we should have good personality, make the high quality products and provide high quality service.
    The goal of Mr.wang is to be the “invisible Champion” in the equipment industry.
    “WanXiang Energy Save Company now is the top in the world, even you have enough capital and time, and you may not defeat it in the market. Then WanXiang is the “invisible champion in the energy-saving industry”, Mr.wang said, “Zhejiang enterprise should pay high attention to industry itself, making the enterprise to be the centennial corporation.”
